Background
Nhat Que is a rice roll brand currently in its development phase. While it already has operational stores, the results haven't met expectations. The challenge isn't simply "opening more," but rather... Rebuilding from the ground up is essential for sustainable development.
Problem
- The two current stores are not operating effectively.
- The business model is not yet optimized (product – operations – finance).
- There is no clear opening strategy yet.
- The point of sale is not aligned with customer behavior.
If we continue to open it up, we risk repeating the same mistakes.
Target
- Reassess the entire current business situation.
- Restructuring the store model
- Develop a suitable financial model.
- Establish a systematic strategy for opening new locations.
- Find and deploy the first point of sale using the new model.
Site Plus deployment
(1) Consulting & restructuring
- Evaluate the effectiveness of the two current stores → make recommendations close the door
- Rebuild store model suitable for the market
- Redesign financial model to ensure effectiveness
(2) Develop a strategy to open points
- Mapping potential areas and routes.
- Identifying criteria for selecting sales points according to the new model.
(3) Implement open point
- Searching, screening, and evaluating land plots.
- Partnering to launch the first store.
Result
- Successfully opened a store at 135 Hoang Dieu
Revenue reached approximately 600 million/month
→ Three times the total revenue of the previous three stores. - Continuing to open a second store at
378 Le Van Luong (corner of Le Van Luong and Nguyen Thi Thap) early 2026
The new model has proven effective and scalable.
Long-term partnership
Site Plus continues to participate in the role mentor, supporting Nhat Que in its system expansion strategy in 2026.
Opening more stores doesn't automatically guarantee growth.
Sometimes, you have to stop – redo the process according to the model – before you can move forward.
